本研究個案X公司屬於特化生技化學品產業,因應中美貿易戰及新冠肺炎疫情影響,導致供應鏈停工斷料的危機;但也因為疫情導致客戶的需求增加及變動快速;另因應氣候變遷全球永續ESG議題受到客戶高度重視,並要求其供應商據以執行,本研究主要因應上述問題,提出X公司的解決方案。 本研究採用設計科學研究方法,透過相關文獻探討中了解方法、原理與工具,根據這些分析工具包含:PEST分析、五力分析及SWOT分析,依據這些分析的結果,並連結公司內部價值鏈流程相,提出解決方案: 1. 銷售與市場開發:提供合約生產的服務、透過在地經銷商拓展及開發新市場。 2. 原料採購:多源採購、協同在地供應商開發關鍵原料、提高安全庫存。 3. 技術發展:綠色設計、與客戶端合作擴展產品應用領域。 4. 生產製造:持續提升產能降低成本、高彈性的生產製造能力、導入智慧製造系統,提升製程品質與效率、整合二個生產基地資源發揮綜效。 透過上述解決方案,運用於X公司的價值鏈流程中,經由X公司展現的績效指標包含:營收成長、營利成長、產能成長、實現多源採購、開發多項的衍生性產品、循環經濟模式等,將上述解決方案應用於X公司的價值鏈流程後,確實有效解決X公司供應鏈的問題及創造競爭優勢。上述的策略方案亦可作為學術界及實務界應用及未來延伸相關議題研究之參考。 |
Abstract |
In this case study, Company X belongs to the specialized biotech chemical industry. Due to the impact of the U.S-China trade war and the coronavirus pandemic, the supply chain has been shut down and suspended. However, the pandemic has also led to fast-changing customer needs and increased customer demand. Also, customer has paid more attention to the sustainability and ESG issue due to global climate change. This research aims to clarify the above problems and propose solutions for company X. This study reviews the methods, principles, and tools from relevant literature and designs scientific research methods. These analysis tools include PEST analysis, five forces analysis, and SWOT analysis. Based on these analysis results, this research proposes the solutions by linking with the company's internal value chain processes: 1. Sales and market development: provide contract manufacture services, expand, and develop new markets through local distributors. 2. Raw material procurement: multiple sourcing, develop main raw materials with local suppliers, and increase safety stocks. 3. Technological development: green design, cooperation with clients to expand product application areas. 4. Manufacturing: Continuously improve capacity and reduce costs, flexible manufacturing capabilities, introduce smart manufacturing systems, improve process quality and efficiency, integrate resources from two production plants to achieve synergy. Through the above solutions, applied to the value chain process of X company, these performance indicators include revenue growth, profit growth, production capacity growth, after applying the above solutions to X company's value chain process, it effectively solves X company's problems. These strategies also provide a basis for future research and practical application. |
